Hey Crimson,
I like your idea of using the inner bark from a tree. Just like animal hides, which are themselves soft and pliable, the inner bark, if peeled out in sections, as you suggest, could be treated with some type of substance (tannins and acids for leather) and allowed to dry into whatever shape you need. Perhaps your armor wouldn't look like your standard breastplate and more like the old samurai armor or even the Roman lorica segmentata.
